Every AEC firm has a software graveyard.
Procore. Autodesk. Bluebeam. Platforms costing tens of thousands a year, used at maybe 30% of their capability. Not because the features aren't useful. Because adoption was never actually finished.
AI is following the exact same pattern
The gap between "implemented" and "actually used" is expensive. A PM who isn't using the AI submittal workflow is still reviewing submittals — it just takes four hours instead of forty minutes. That's not a technology failure. That's a workflow failure.
Here's what it usually looks like. A tool gets selected from a demo. The demo runs on clean data by a vendor who knows every button. The real project data is messier. The real team has less time. The rollout gets squeezed into a Friday afternoon training that competes with an owner meeting.

What Good Adoption Actually Requires
Most AI implementations skip three things that determine whether the tool ever gets used.
Workflows built around how your team actually works. Not a vendor's generic template. The way your PMs run a submittal log, track an RFI, or report to an owner is specific to your firm. The AI integration has to fit that process — not the other way around. If it doesn't, your team will find a workaround inside of two weeks and never look back.
Training that means something. Not a lunch-and-learn on a tool your team has never touched on a real project. Training built on your document types, your project phases, the specific bottlenecks slowing your people down. A superintendent doesn't need to understand how a large language model works. They need to know how it fits into their morning. Abstract training doesn't change behavior. Relevant training does.
Someone available after go-live. Most implementations end the moment the contract does. But that's exactly when the real questions start — when the tool meets a real project and something doesn't work the way it did in the demo. Without support that understands both the technology and the construction process, teams default to what they already know.
That last one is where most vendors fall short. They understand the software. They don't understand what it's like to manage a $40 million ground-up project with an owner calling every Friday.
The Difference Between a Tool and a Solution
There's a version of AI adoption that looks successful on paper — licenses purchased, training completed, box checked. And there's a version that actually changes how your team works.
The gap between them isn't the technology. It's the implementation.
The firms getting real value from AI right now didn't just buy a tool. They invested in making sure the tool actually got used — by the right people, on the right workflows, with enough support to survive contact with a real project.
That's the work. And it's worth doing right.
